Not a bad idea for a supervillian imo. A super powerful villain who challenges the heroes to a game of chess. If someone loses, they get turned into a piece in the next game. If that peice gets captured in the next match, the transformed gets identity death and stays a playing peice forever.

The second hero has to juggle winning the game and protecting their friend at the same time. How's that for creating tension?

(Actually I think Gravity Falls did this already with D&D)

Is this worse than just killing the person who loses? Being a chess piece forever is probably a fate worse than death, but there isn't a 100% guarantee that'll actually happen if you lose...
